AI Visibility Measurement: A Practical KPI Framework for AI Overviews, AI Mode & LLM Mentions
Mika Sandgrove | | 4 min read

If your AI visibility report can’t explain whether you’re losing exposure because the AI feature disappeared—or because you stopped being included—you don’t have KPIs, you have anecdotes.
Introduction: What “AI visibility” is (and isn’t)
AI visibility = presence/inclusion/citation within AI Overviews, AI Mode, and LLM answers (not traditional rank/CTR).
This is a small KPI set you can run weekly, explain to leadership, and act on without heavy tooling. The goal is to separate two problems that get conflated in reporting: the AI feature showing up less often vs your brand being included less often.
Scope boundaries:
- Measured: AI Overviews, AI Mode, and LLM answer mentions/citations.
- Not measured: generic “AI SEO” scoring, unlimited prompt fishing, or attempts to infer model internals.
Rank and AI inclusion can diverge: when I ran this audit, I saw pages hold #1 while the AI answer stopped citing them because the surface pulled different sources.
The KPI framework: what to measure (and what not to)
Use three measurable layers, in order. Each layer answers a different question:
- AI feature presence: Did an AI Overview / AI Mode answer appear for the query?
- Your inclusion/mention: Were you mentioned in the AI answer?
- Citation/attribution: Were you cited (linked) or clearly attributed as a source?
Avoid anti-KPIs that produce noise:
- One-off prompts (“I asked once and didn’t see us”).
- Unweighted mention counts (10 mentions may map to tiny demand).
- Mixing surfaces (AO + AI Mode + LLM) into one numerator without labeling.
- ‘Impressions’ that aren’t demand-weighted (long-tail shouldn’t drive the headline).
Keep feature presence volatility separate from inclusion volatility so shifts are diagnosable. Sentiment is usually supporting only—it’s hard to QA consistently.
Micro-example (diagnosis): Presence rate down 20% WoW while Inclusion rate is stable → mostly feature volatility. Don’t ship content changes off that week alone.
Core KPI definitions and formulas (copy/paste)
Track as binary flags per query run (0/1).
- AI Feature Presence Rate =
(# queries where AI Overview/AI Mode appears) / (total tracked queries) - AI Inclusion Rate =
(# queries where brand/site/entity is mentioned) / (total tracked queries) - Citation/Attribution Rate =
(# queries with link or clear attribution to brand/site) / (total tracked queries) - If you can, split: Link citation rate vs Non-link attribution rate.
- Impression-Weighted AI Visibility (IWAV) =
Σ (GSC impressions for query × AI inclusion flag) / Σ (GSC impressions for query) - Weighting note: use last 28 days GSC impressions as the stable weighting layer.
Optional supporting KPIs (list only): link-out rate, stance tag (pos/neu/neg), source diversity (# unique domains cited across the query set).
Micro-example (weighting): being included on 10/50 queries can look strong, but if those 10 are low-impression, IWAV stays low—meaning limited real exposure.
Build a trustworthy ‘prompt universe’ (the query set)
Your KPIs are only as stable as your query list. Build a repeatable “prompt universe,” not a grab-bag.
Checklist:
- Segment by intent + business priority: brand vs non-brand, top/mid/bottom funnel, and 1–2 product-critical categories.
- Sampling method: start with 50–200 queries. Maintain a change log and adjust monthly unless the business shifts.
- Control variables: fix location, device, language. You won’t eliminate personalization; aim for consistency.
- Map each query to a target: assign the page/entity you want cited so movement leads to an action.
Weekly data collection workflow (minimal tooling)
Start manual for 50–100 queries; automate later if the workflow proves useful.
Weekly checklist:
- Run cadence: same day/time each week; named owner.
- Capture per query run: AI feature present (Y/N), brand/entity mentioned (Y/N), cited/linked (Y/N), citation URL(s), and a short note on surface/anomalies.
- Blend with Google Search Console: pull last 28 days query impressions and compute IWAV; keep the window consistent week to week.[1]
- Governance + QA: keep separate columns (or tabs) per surface to avoid mixed numerators; normalize brand variants; re-run 5–10 random queries to catch drift.
Conclusion: a 2-week rollout that produces real deltas
Week 1: lock the 50–200 query set, segment it, map targets, and build the sheet with the four core KPIs (Presence, Inclusion, Citation/Attribution, IWAV). Week 2: rerun at the same time, then interpret movement by separating feature presence shifts from inclusion/citation shifts. Keep AI Overviews, AI Mode, and LLM runs labeled separately, and use IWAV to focus on high-demand visibility instead of chasing raw mention counts.
